Buildkite's twist: the orchestration runs as SaaS, but the build runners run on your hardware. Means unlimited concurrency, full control over runtime environment, and the ability to mount your own caches and secrets. Trade-off: you operate the runners. Best for teams with strong infra ops and complex monorepos where standard CI runners are too slow or restrictive.
