BYO runners are the unlock for big monorepos.

10K-test monorepo on dedicated build hardware (256-core box). Hosted CI literally cannot compete. Buildkite gives us the orchestration without losing the hardware advantage.

Pipeline-as-code dynamic generation is genuinely useful.

Generate test pipelines from a manifest. Skip jobs based on file changes. Buildkite's dynamic pipeline upload is the cleanest implementation we've seen.
